Sprite is black and messed up?

Hi, I'm trying to edit a sprite, but I can't get it to work.  Whenever I replace a frame within ACTor, the image becomes mostly black and weird looking.  I'm editing them in paint.net and saving as 8-bit bmp, but it still does this.  What am I doing wrong?

make sure all of them (frames) have same color table otherwise it will affect the next frames

better use photoshop (image->mode->color table) you can download Photoshop CS3 portable anywhere on google
